Freeze the common brief
Issue one drawing revision, finish schedule and quantity list to all candidates. Label optional alternatives separately. If one supplier prices loose sheet and another prices finished panels, keep those offers in different comparison columns until the missing work is accounted for.
Record differences visibly
Compare grade, thickness, surface, dimensions, included fabrication, packing and documentation. Add a row for exclusions and another for assumptions. A blank field should become a question, not be interpreted as included or compliant.
Close the commercial scope
Clarify delivery basis, destination, payment stages and the event that starts the agreed lead time. Keep commercial terms separate from technical acceptance. Once an offer is selected, issue the resolved comparison as part of the order record so negotiated changes are not lost in messages.
Build the comparison before negotiating
Place suppliers in columns and the released requirements in rows. Use explicit responses such as included, excluded, alternative or awaiting confirmation. Avoid a single compliant checkbox where the offer contains unresolved assumptions. The comparison should show which answer supports each conclusion, with the quotation revision and relevant attachment recorded.
Separate alternative proposals
If a supplier proposes a different grade, finish or construction, keep the original requested offer and the alternative visible. Ask for the reason and any affected documents or interfaces. Obtain the project approval needed for that change before judging the alternative as an acceptable saving. Do not compare an unapproved substitution directly with a fully aligned offer.
Close the loop in the purchase order
After negotiation, consolidate the accepted drawings, quantities, finish references, inspection requirements and commercial terms. Identify the final quotation revision and record exclusions that remain. Ask the supplier to acknowledge this complete package. An email agreeing to a lower price should not accidentally preserve an earlier technical assumption that the later discussion had already changed.
| Decision | Put this in writing |
|---|---|
| Common input | One released drawing and quantity schedule. |
| Technical scope | Material, finish, fabrication and included items. |
| Commercial scope | Delivery basis, payment and agreed timing. |
Put the detail to work.
A low quotation excludes packing and final surface treatment while a higher quotation includes them. List those differences beside the prices and request a clarified comparable offer. Do not assume excluded work will be inexpensive or unnecessary. Once the scope is aligned, review technical compliance and commercial terms separately so the purchasing decision remains explainable after the order has been placed.
Before you enquire
- Separate base offer from alternatives.
- Resolve blanks and exclusions.
- Record the final agreed revision.
